Skill depth, magic depth and kingdom depth (Kingdom Traits - read here). Different hero pathing. More town buildings allowing different builds to be constructed, depending on the player's focus. Specialized buildings in towns. Alternative creatures and alternative upgrades. Relevant creatures! More intense tactical play on adventure map. At least 7 starting factions, have all 9 with expansions for once. As less no-brainer decision as possible. I don't really care about lore since lore is not what keeps people playing. What does is good replayability. That means RMG, Map Editor, Mod support, simultaneous turns and an online platform that won't die on you at every 15 mins. Balance and no bugs.

You might want too keep your dreams a little bit more realistic.
7*7*2*2=196 creatures, and you want them all to be relevant... You are definitely going to be disappointed, as that is completely impossible.
In heroes V the alternative upgrades were quite poorly done. Many were hardly different, while those that were usually provided you with a no-brainer decision. I think alternative upgrades should be used sparingly and then only with two really different options. For example: Nomad -> Pegasus (speed) or Cataphract (defence)
I know many people didn't like how heroes IV handled the alternative creatures because you were limited by the choice your enemy had made. I myself didn't really have a problem with that and I really liked that there were two different buildings with different requirements and costs and creature growth, as opposed to the way heroes V implemented the alternative upgrades. What I would like to see is separate building upgrades for the different upgrades with the possibility to build them both (so you end up in the heroes V situation again) or with the possibility to downgrade your building again.
A good alternative might be to couple the alternative upgrades to your reputation instead of town.

It's not impossible at all. Look at M&M DoC. Hundreds of relevant creatures and even spells. I don't see why it would be that hard, and considering expansions, they could spread the workload so it wouldn't be too overwhelming.

Not to mention that if you take a close look at most of the DOC creatures, you soon find that they're pretty much the same. All the skills and their attacks are extremely similar if not exactly the same. You might not feel it in DOC since it's a card game, but you'd notice it really fast in an AAA strategy title like Heroes.

Factions are Haven, Necropolis, Sylvan, Academy, Stronghold
skill system is closer to H5 but less random
there are four creature level tiers rather than three
magic guilds and war machines are back
there's more than one rare resource
town conversions do not exist or can be disabled
there's diplomacy on the map like Age of Wonders
