Then there's the question of what might've been if NWC developed Heroes V...
I find it hard to imagine a parallel universe where HoMM4 was properly made and to the best of its potential. All I can think of is better balance and better graphics. The models of creatures and characters and the animations are by far the worst things for me in the game. Towns (outside and inside) look simply pathetic and pitiful.
I can even ignore the questionable mechanics in the game if it wasn't for the visuals.
If HoMM4 looked as perfect and as pleasing as HoMM3 did, or if we would imagine HoMM3 with HoMM4's mechanics, it would've still been better received by players.
HoMM4's problem is that it was released prematurely and was never finished to be feature-complete. But I can't imagine the game being fun, when I first played it around 2005-2006 (a bit late), it just didn't feel like a HoMM game to me. I find it hard to explain it, but somehow it felt like a fever dream, I could never get invested into the game or enjoy it, I don't hate it, I just can't find any appeal into it.

Weilan, the graphics were being changed for more serious and dark and not oversaturated ones, for NWC's Heroes 5
We have concept art as proof.
Plus we can already mod the graphics, as I do.
They were going to overhaul heroes but keep them in combat. To me the biggest miss of H4 is the non-flexible and limiting skill set, and no specialty on heroes.
Maybe H4 could not have been the best NWC game, but NWC's H5 would have been the H3+H4 "best of mechanics" successor within the same world,
and not "Warcraft in Ashan" like Ubisoft's H5.

Released notes on the game development. It had been said by JVC and such that the H4 changes essentially "Overdid" it and that they were looking for a more moderate overhaul.
And of course we also know it would have kept on Axeoth and in line with M&M lore up to then.

The NWC team certainly wasn't afraid of innovation. There were several new features in HoMM4 I wish had been picked up again, stuff like deposits as well as mines, Item artifacts, hero classes, etc.
