HOMM4 just out and out sucks.  So far I've read of everyones games running crappy and there are no spells.  the only really useful spells are chaos spells and you just get tired of being chaos all the time.  how many different spells do you need that do the exact same thing (like wasp swarm and vial of acid, confusion and nightmare).  I think the potions are annoying too.  I hate there is no random map generator and you only have those dozen or so pre created maps to work on.  They put WAY too much detail into it.  Why not go so far as to make it so that you have to worry about cultivation and villager attitudes...like some old Gemfire.  HOMM3 was a zillion times better and I am mad I bought the game b4 playing it at my friends apt.  He liked it and that is why I bought the stupid thing.

I liked HOMM3 indefinitely more. Here are some changes to the dark side in HOMM4:

Simultaneous retaliation - so now you always loose creatures. I don't know what they were smoking but that really eliminates the blitzkrieg strategy that was possible in HOMM3 (kill those first, kill others next, win). It used to mean a shorter battle and was much more tactical in my point of view.

Heroes participating in combat - so poorly implemented. In that you buy immortality potions. Maybe just make heroes immortal. What is the use of having a lot of hitpoints later in the game if your hero is immortal anyway? What is the use of defence (of the hero, not the tactics skill)?

In-combat spell graphics. Geezus - the magic fist looks like a windows icon that flies towards the enemy. I thought magic arrow was bad as a transition from HOMM2 to HOMM3. The other spells have also stories to tell.

Performance of the game. The actually degraded the looks of the game, why is it so slow?

The isometric view of the combat. It is probably a bad idea in general to make an isometric view in games where you need to be precise about placing your units. The hex grid/movement shadow accomplished that in HOMM3, while highlighting the impact of terrain obstructions as well.

Perhaps I shouldn't get started on creatures. Only one - ballista as a hireable UNIT? Like an archer... Sorry but that is just too much. Besides the obvious alien character of some units like waspwort and such, a lot of the units look really bad.

The interface graphics were so much nicer in HOMM2 and HOMM3. It is not just a preference thing, the HOMM4 interface looks oversimplified.

Heroes could have kept their specialties. Ok, so now you can develop a hero with so many useful skills - but how does that eliminate the idea of "creature specialists" or even skill specialist heroes. They used to spice up the life in HOMM3. The specialties were useful. Why are they not in?

Some of my comments are subjective no matter how hard I try to make them look like And I understand that perhaps 3DO were not in the position to solve some of the problems. If we look at this game as a product of a normally working company, it is really a let-down as a sequel of previous versions. I played it 10 times perhaps in the very beginning and have since forgotten it, due mostly to the crash -to-desktop problems. I still enjoy HOMM3 multiplayer a lot.

my 2 cents
