Good idea, let me come with a similar idea.

How about units upgrades would represent heroes stats. Like for example a hero with high attack but low defence and low magic would have units with good weapons but poor armor and spells. There would be like 1-3 upgrades for each category. For example a footman would have 2 upgrades for his weapons, 3 upgrades for his armor but only 1 upgrade for his spells equipment because he is a defensive warrior.

About hero stats and upgrade levels.

If hero would have 8 attack, 8 defence and 8 magic a footman would get level 2 upgrade for his armor, level 1 upgreade for his weapon but wouldn't get any upgrade for his spell equipment because the hero would need 9 in magic. Hero would need 10 in attack for the footman to get level 2 upgrade for his weapon and 12 in defence for the footman to get level 3 armor upgrade. Higher level creatures would need higer stats to get their upgrades.

Units already get hero-stat-based bonuses to them. What you suggest would not only be hard to program, but also redundant, and, well... upgrading changes a creature into a different creature, an advanced form, with often new abilities. That'd be lost if there was a multitude of forms.

Yes the regular upgrade system would be lost but what if they could get an ability with their upgrade, for example: a weapon upgrade would grant the monter an offensive ability and an armor upgrade would grant the monster a defensive ability.

Too complex, too many possibilities, especially given that each hero only has 7 slots. 2 different upgrades is about the maximum number we can work with before it starts getting really unweildy.

So, if two are the maximum, the best solution is having one for each alignment: blood and tears... that would be great, and much more interesting in contrast with the hero( blood or tears ).
 I mean, if your hero is evil( blood ), you don't need to recruit the blood upgrape. But, if you recruit the blood upgrape, they'ld have bonuses to their morale, atk and def. Recruiting a upgraded creature on the oposite alignment( in this case, the tear one) it would cause penalties in morale, atk and def.

If the units would switch form one hero to another they would get diffrent upgrades based on their current hero stats.

Then you might as well scrap the idea of upgrades, because if they're dependent on the hero then they're not really upgrades are they?
