Cancelled HoMM RTS?
It has been a while since I've posted here 
Anyway, I was watching a YT video of DesignerDave (guy worked on Warcraft 3 campaign maps in Blizzard) about Ubisoft where he worked. The first question was about HoMM games, and if he worked on it. It seems that he worked on a cancelled HoMM RTS game for consoles. Here is the link for the video, the question is at the very beginning:

I could make an heroes 4-based isometric sprite RTS, but I'm afraid it would fade into obscurity.

The fact that he mentions specifically the Shanghai studio gives this a lot of credence. Suddenly there's nothing to expect from M&M (not like there was much). Back to limbo.
An RTS though? I'm not familiar with Dave or with whomever he says came from France, so I'm not sure how to interpret the situation. On one hand, RTS seems a bit of a stretch for M&M, while an RPG seems more in line with what the franchise has been historically. On the other, even if that French guy brought a change of vision, why would it lead to the project getting cancelled?
Also, I did check the files, and they are apparently from way back in 2016. That's 6 years ago. Are we somehow talking about the same project? I find it strange that there's such a gap in time.

The game is sadly set on Ashan. I cannot comment much more, as I do not like Ashan...
Apparently, you are to have a warcraft-y sexy demon avatar quest-giver, you are a nameless mercenary, and Haven is the strongest faction. How very... ashanite.
