Tons of Portraits for Heroes 3
Here ya go.. 274 Portraits for Heroes 3. There basically setup still like my 120 portrait download was for H3 Phoenix Mod but i've added 154 more.
Here is the download for regular heroes 3 portraits swapped out for mine. Just unzip it and copy all the files in data folder to your Heroes3 data folder.

I found out I must of been saving it wrong in Photoshop when I reduced it to indexed colors. I thought I had saved it the same way I did for the first 120 portraits which are good with no transparency pixels.
The last group of 154 though all have transparent pixels.. Some worse than others.. Sorry but I don't think I'll be fixing it any time soon if at all.. I spent 3 weeks on them and went thru 20,000 pictures and would have to find each one in that 20k again 
Depends on your tolerance for it but maybe you won't think the pixel issue is that noticeable.

Hello. Is it possible to change the original heroes 3 wake of gods portraits without phoenix mod? I wanted to install it, and I did, but it changed my original language automatically into english, which I don't understand in 100 %, because it is not my first language. Also phoenix mod changed lots of things which I wanted to stay. I want only to change portraits, is it possible without phoenix mod, or is it possible to install other mod which will allow me to do portraits only?

To get it working in regular heroes you have to find all the original file names for heroes. They are stored in h3bitmap.lod and use names like..
HPL*.bmp
HPS*.bmp
there 164 original portraits each with a small and large file in h3bitmap.lod.
The files are labels like this where HPL means the large portraits and HPS are the small. If you wanted to for example use portrait 1.pcx and 1s.pcx you would copy it to data and rename to
HPL000KN.pcx
HPS000KN.pcx
You can use a program called Resource Editor to extract those files from h3bitmap.lod so you can view them better and know which pictures are being replaced.

Any new portrait with same name as original will be read if placed in DATA. I don't see any reason to place in lods, thus permanently.

I tested them all in my map, and there is huge problem with all small portraits. They are so close that we see only eyes, most portraits are dark so it is hard identifiable. The big ones are superb, is just that you cut too much for the small.

They now don't want to work on my heroes 3. When I put them into data folder. And than try to change hero portrait on my map the window is coming up and saying "Fatal run-time error!" someone knows what is that about?

Hmm.. I did most small ones so they were cut right above the eyes at top and right below the lip at bottom.
I know there was a couple that were just too big for the small portrait like the skull demon... Not sure why they would be dark. Mine looked alright except for those pixel problems. Not even sure what I could do about a dark problem.
Once I have time I may look into doing them over since I don't want them to have transparency pixels. But that may be awhile.
I'll try to resize them smaller but I tried to avoid that cause they lose clarity..

I don't really know what I could done wrong...
