Quote: 8 bit pics (gifs) only have 256 colors, which is why they're only used for cartoons, logos, and text. It makes me ask why the pic you're referring to has to be 8 bits.
It's a custom portrait for H3... Has to be pcx too.

Well Photoshop can do it easily and I think IrfanView can as well. What program are you using?

Custom portraits in Heroes III won't work properly anyway unless you set the first ten colours of their palette to the default ten used by all other graphics in the game - otherwise you get colour "artifacts" on the interface when switching between heroes.

Just go to Image -> Mode -> Indexed Color.
I think it's pretty straightforward then.

It's not an issue of making 8 bit pics Asheera, It's an issue of making decent looking 8 bit pics. Cepheus has given me a clue though...

I have no intention of being ambiguous with knowledge It's easy enough, you just open IrfanView while your image is in 256-colour and change its palette in the menu. The first ten colours must be set to:
#00FFFF
#FF96FF
#FF64FF
#FF32FF
#FF00FF
#FFFF00
#B400FF
#00FF00
#FF80FF
#FF80FF
After this, your image will look crappy - pure black segments will be turned light blue (because black is one of the first ten colours you just changed to suit the game), etc. You'll have to save and open the image again in Paint, and use the remaining colours to replace the muddled parts.
E.g. you would use a dark brown where black was before. (you'll get my meaning more clearly while going through the process.)
Heroes III portraits are typically 58x64, smaller ones are obviously less but I can't remember exact resolution... and of course the format must by .pcx; I usually get away with no compression.
