It eroded completely in Heroes 5 when Nival decided to go the Blizzard route and lift everything from Warhammer.

The other thing that bothers me is how they make all factions neutral. Sylvan the protectors of the forest who also happen to be genocidal. The honourable and wise nagas who also practice slavery and shed the blood of their masters because of.. tradition. Haven the shiny paragons of justice and hollier-than-thou fanatic douchebags. Dungeon the misunderstood faction who stood up for themselves and occasionally saves the world with the arts of assassination, poisons and torture. And the necros that should be the machiavellian bast@rds we love are.. protectors of the balance and ascetic buddhists or something. Just... wtf.

But most of the cases you presented are actually interesting. And of course there are circumstances. Saving the world from the shadows by trampling on morals and justice, don't tell me you don't find that interesting. Should I list you some animes which you like containing the same plot? Darker than Black? Fate Zero?
In fact, I'd hate it to be the other way around! What plot can you make of factions that are linear?

A sadistic, slaver-dealing, assassinating faction happily joining forces with the so-called good guys and merrily defeating the demons? Wrong on so many levels. It's like an unintentional comedy and not a particularly good one.

Em, I can't believe you. For real now.
First, there aren't any "good guys" to begin with. If you really wanna view it like that then you're prone to miss a lot of points AND to misinterpret the lore. As I can clearly see you've done now (and I don't even like lore). That said, none of the faction has a real moral basis for their action, they're pursuing their own survival. In which case, joining forces with other factions that you don't have good relationships with to ensure your survival makes perfect sense.
Secondly, if that's your only role as an insider, testing and sending feedback, then I guess this franchise's over. I thought you had at least some power in them calling decisions but... This is so disappointing. My hopes were for naught!

I think it's good to see rubbish being called out, no objections here,
I'm just wondering if it will have any meaning in the future, since he is supposed to have some influence right? or else the idea of the insider group is a bit of a farce no?
or is the insider group dead and this is just postmortem talk?

I for one am happy, that we do NOT have tolkienesque fantasy with whole races being "evil".
I positively LOVE the fact that good and evil are individual traits and you can have devout and honorable humans, but also fanatic and evil humans and so on, that not EVERY Necromancer wants to end all life and so on.

I am not in favour of predefined alignments, I just do not particularly like the way it has been handled so far. The premise is good, the implementation not so much. Part of it was that H5 storyline was rather childish and poorly written. H6 on the other hand was too dramatic for my taste, it did not feel like 'heroes'.
The potential for a good story is there nonetheless.

I agree that the stories were less than ... adequate.
IMO, HoMM 5 story, when viewed as an expose, has a lot of potential - alas, it came off a lot worse - it translated badly. There was also the problem, that the Inferno didn't really fit in.
Expansion stuff was better.
HoMM 6 story, seen as an expose is, IMO(!), not as good - not nearly. A family saga coupled with Gods's business, Angels/Faceless... somewhat less than fascinating.
Problem is, a character has to be somewhat extreme in this kind of setting- it all must clash somewho with a pretty big bang.

I wonder how many times we're going to go around in circles,
we've already done this haven't we? Same discussions happened with Heroes 5, nothing came out of it, the next game actually got worse than ever before? it's unprecedented how badly it was received?
storywise it's deja vu with Dark Messiah, MMX, these certainly don't have what I call a 'good' story, how many attempts is it gonna take?
The best things they ever made were Clash of Heroes and DoC which I admit are really good, but they're no Heroes and Capybara games has since gone on record saying it hates Ubi lol
you complain about Heroes 6 like us and you say you can't talk about anything, it's safe to say you're still following Ubisoft orders under an NDA then, but sorry I actually pray you're not and Heroes 7 doesn't happen at all, because I don't want to know how much worse it can get if it follows the usual pattern!
