Ah, the enjoyment of adding Dragons to your human army, increasing your firepower to another level with a deadly, quick first strike. Doesn't matter if H2, H3 or H4. Those times!
In H5 with racials it was already lost that feeling, and I can see why the cheap town conversion system of H6 would kill it even more

Storm-Giant pointed another game mechanic, that should be more multi-racial. The inability to cast racial spells on neutral units/units from other factions makes them less desirable in your army.
There is no issue with casting invulnerability/honor/invisibility/rage on neutral/other units. And gating/necromancy could simply produce faction units of equal tier.

It wasn't just the racials in H5 that killed it, suddenly the heroes got involved in the morale equation, which pushed things significantly towards the single-faction-hero end of the scale.

Well, it was only opposite-aligned troops that got bad moral in H5 (a necro leader in a haven army =/= a good mix, it would seem), though that didn't mean much to the undead. I liked the balance they set, but mixing armies would have been better in the H5 story if the penalties had been curbed a bit... Inferno mission 3, this is looking at you...
So my opinion is, while it should be less severe of a penalty and racial abilities should work with creatures of other factions (... well, the H6 ones should at least ) it shouldn't be as easy to mix and match as walking into town and then taking creatures of a different faction without penalty. I would just have it based off of the creature composition of the army (-1 for mixing good-evil factions and -3 from mixing undead with living, as it was in H3 if I remember right...) and the heroes shouldn't influence it too much beyond skills and racials.

Yeah, but heroes like Cuthbert and Solmyr worked well in any faction, in H5 that just wasn't possible.

I never said something like that. As I said earlier, balance is the key.

Wasn't plain -1 with troops of 3 factions, -2 with 4, -3 with 5, etc..?
And of course, undead gave an extra -1 to morale

Worst case scenario: units from 7 different factions, one of which is Undead, facing off against Bone Dragons!
Of course, I am excluding temporary penalties like those from visiting a crypt.
